Question
I prefer going up the boards but will get into 20 or 25 if the shot calls for it. I have a bad habit of getting soft when I get inside and throwing too hard when they start breaking down and I'm outside. Is that just mental or is there a physical adjustment I can make to be more consistent?

When you move inside, the orientation (shoulders/hips/feet)of your body must be in the direction of your target. It sounds like when you move, you slow to wrap around a misaligned body position. Starting with the proper position and maintaining it is the key (with feet open, hips and shoulders are open, walk straight forward but keep body position pointed at the target.

And when oriented straighter, adding ball speed usually means pulling the ball down from the top of your backswing to generate speed. Not a consistent way to execute. Getting your footwork moving quicker will help generate speed, opening and closing your shoulder can too. Both techniques take practice to master.
