Question
we have a 150 year old very small fireplace that was probably built with regular bricks, and plastered. when we bought it last year, the plaster was all cracked, and big chunks missing. we cleaned it up, chipped all the loose stuff off, then started rebuilding it with refractory cement, about 1/4 inch layer at a time - some places for a total of 1"...following the instructions on the tub. made a few small fires to cure it - got major bubbles and cracks! now what?

Parging a firebox usually never works. The firebox should be rebuilt.
I recommend you contact a local CSIA Certified Chimney Sweep to do a thorough evaluation of your fireplace system, on-site diagnosis of your problem and give you an estimate for the proper type of repair.
